Case studies

Strategy into action.
Experience into delivery.

A selection of advisory, design, and engineering engagements—from transforming a software business to shaping more effective digital commerce experiences.

01 / SaaS business transformation

Advising a software company on its transition to SaaS

Strategic advisory

The challenge

A specialist software provider is evolving its product business into a SaaS company. The transition requires alignment across the commercial model, technology architecture, operations, and organizational change.

Our role

Ex-Craft is acting as an advisor, helping define how the future SaaS business will operate and how the organization can move toward it.

The work

Business model

Define the SaaS business model and the implications for how the company packages, delivers, and supports its software.

End-to-end architecture

Build on current-state assessment, target-state architecture, and a modernization roadmap to connect product, data, integration, and cloud decisions with the business direction.

Operating model

Clarify how product delivery and service operations work together, including team responsibilities, work management, release practices, and operational oversight.

Change management

Identify organizational impacts and shape a phased transition approach across people, processes, and technology.

Contribution

The work brings business model, architecture, operating model, and change management into a coordinated transformation direction.

02 / Human-centered product design

Designing a cancer registry SaaS platform around its users

Experience design

The challenge

A next-generation cancer registry must support specialist work while making complex information and workflows easier to navigate.

Our role

Ex-Craft is helping design the new SaaS experience through a human-centered approach informed by the people who use and administer the platform.

The work

User understanding

Engage oncology data specialists, registry leaders, research IT, administrators, and information security stakeholders to understand tasks, needs, and points of friction.

Workflow & journey design

Map case intake, matching, abstraction, review, and follow-up work into coherent user journeys.

Experience definition

Shape dashboards for incoming and matched cases, work queues for pending tasks, and continuity cues that help specialists resume work from the previous session.

Prototypes & requirements

Translate interviews and workflow research into prototypes, MVP priorities, and user stories for review with stakeholders.

Contribution

The design work connects user research and workflow understanding with the product direction and implementation backlog.

03 / Cloud & SaaS engineering

Building a multi-tenant cancer registry platform in the cloud

Platform implementation

The challenge

The move to cloud delivery requires a platform that can serve multiple customer organizations while supporting their distinct data, access, and operating needs.

Our role

Ex-Craft is helping build the cancer registry platform as a multi-tenant SaaS application, connecting the product design with cloud architecture and engineering.

The work

Multi-tenant architecture

Structure the application around tenant boundaries, shared platform capabilities, and organization-specific configuration.

Access & data design

Address tenant-aware access and data separation in the platform design and implementation.

Cloud implementation

Translate the architecture and product requirements into an Azure-based application, with integration planning for hospital source systems and downstream reporting.

Operational foundations

Build toward repeatable source control, CI/CD, testing, and monitoring practices as the SaaS platform evolves.

Contribution

The implementation focuses on establishing the cloud foundation for multi-tenant service delivery. Platform development is ongoing.

04 / Research, data & AI-assisted design

Designing better ways to discover and compare work boots

Commerce experience design

The challenge

A footwear retailer needs more effective ways to help customers find suitable work boots, compare options, and navigate product information. Designs also need to work with the available catalog data.

Our role

Ex-Craft is designing four connected commerce experiences, using research, product data, and AI-assisted analysis to evaluate design feasibility.

The work

Work boot finder

Use research and competitive review to design guided paths from work needs to relevant products, then examine whether catalog attributes support the proposed questions and recommendations.

Product comparison

Design comparison prototypes and information hierarchy that help shoppers evaluate meaningful product attributes and differences.

Search & guided landing pages

Define search interaction patterns, query-to-path mapping, and a guided landing-page template, with prototypes and annotated specifications for implementation.

Catalog-backed feasibility

Use catalog data and AI-assisted analysis to test proposed design assumptions, assess attribute coverage, and inform refinement. The analysis informs design refinement and implementation planning.

Contribution

The engagement links UX decisions with research and catalog evidence, producing prototypes and feasibility findings to inform implementation.

05 / Search assessment & roadmap

Assessing the end-to-end foundation for product discovery

Assessment & recommendation

The challenge

A retailer needed a clear view of how its search implementation supported current customer needs and what would be required for its next stage of digital growth.

Our role

Ex-Craft assessed the end-to-end search implementation and developed recommendations spanning the experience, architecture, data, and operational foundations.

The work

End-to-end assessment

Review architecture, indexing, product feeds, APIs, catalog attributes, ranking, relevance, facets, synonyms, autocomplete, and mobile discovery.

Performance & resilience

Examine caching, response behavior, failure handling, and operational dependencies.

Measurement & readiness

Assess tracking, monitoring, and the foundations needed to support personalization and continuous improvement.

Prioritized recommendations

Translate findings into near-term seasonal-readiness priorities and a longer-term roadmap, supported by detailed assessment reports and an executive readout.

Contribution

The assessment provided findings, recommendations, and a phased roadmap to support leadership decisions on priorities and investment.
